Done reacting every time occupancy dips?

Before You Load the Promotion, Check What You Actually Keep

If weekends have good demand but midweek has too many rooms unsold, a 15% discount looks simple enough to load.

And honestly, I understand the appeal.

It gets something into the market quickly. It gives the team something to promote. It feels better than watching those empty rooms sit in the calendar.

But this is where I would pause and run the numbers.

Because the discount is only the first step. After OTA commission and the cost of a welcome amenity or any other value included in the offer, what are you actually left with per night?

That lovely promotion may still be viable.

Or it may be giving away more than you realised.

The difficulty is that you rarely have all those figures—or a clear record of what worked last time—sitting neatly in one place when the offer is being discussed.

And between arrivals, supplier calls and whatever has decided to stop working in the building that day, the offer goes live before anyone has looked at it as a whole.

A few bookings come in, which feels encouraging.

Did the campaign actually improve your position?

Did it bring in cash without reducing the rate too far?

Did it protect the value of the room?

These are the questions that matter before the campaign reaches a guest.

Once the offer is published, emailed to your database or loaded across the OTAs, changing it becomes more difficult.

Your guests have seen the promise, and your team needs to know exactly what has been offered.

I do not want you spending more time creating a complicated campaign.

I want you to know that the offer you are about to publish has been thought through.

That the numbers make sense based on the costs you entered.

That the campaign has one clear job, linked to the result you actually need.

That is the difference between putting another discount into the market and launching an offer you can stand behind.

An Illustrative Number Check

What Does a €120 Room Actually Leave You?

A 15% discount is only the first deduction. This example shows how the offer changes once OTA commission and an added-value cost are included.

Example using a €120 room rate

Original room rate €120.00
15% discount −€18.00
Selling rate after discount €102.00
OTA commission at 15% −€15.30
Added-value cost −€8.00
Amount remaining before other operating costs €78.70

€41.30 has come off the original room rate before any other hotel operating costs are considered.

This does not automatically make the promotion a bad decision. It shows you what you are deciding.

Use the Number Check as a decision tool, not a full P&L. Your result will depend on the rates, commission and added-value costs you enter.

Diagnose Create Launch

The Low Season Lifesaver is built around the same three-stage process I use when working through a rooms promotion with a hotel client. It takes you from identifying the opportunity to building an offer with one clear purpose, checking whether the numbers hold up, and preparing everything you need to put it in front of a guest.

Step 1 of 3

Diagnose the Opportunity

Start with the business already on the books: confirmed room nights, revenue and the dates that still need work.

  • How many room nights remain unsold?
  • How does the current position compare with a similar period?
  • Which booking channels are producing the business?

These checks show whether you are looking at a familiar seasonal dip or something that needs closer attention.

Give the campaign one clear job

Decide whether the offer needs to increase room nights, bring cash into the business sooner, grow direct bookings, bring past guests back or maintain visibility before demand weakens.

An offer designed to bring in cash sooner should not automatically look the same as one designed to protect your rate. The objective shapes the offer.

Short on time? Fast Track gives you a first recommendation from a smaller set of questions. Full Diagnosis uses your 60–90-day booking position, historical figures and channel mix for a more detailed view.

Diagnose the opportunity create an offer that holds up launch it with a clear plan.

Everything You Need to Build and Launch One Viable Rooms Offer

You bring your knowledge of the property and your booking figures. The tool guides you through the decisions, runs the offer-level calculations, and turns your answers into a campaign ready to refine and launch.

01

A Clear Starting Point

Not sure where to begin? Fast Track gets you a first offer recommendation in minutes. Full Diagnosis works from your 60–90 day booking position, revenue and channel mix if you have more time. Either way, you leave knowing exactly what the campaign needs to achieve — no second-guessing which discount to try first.

02

An Offer Built Around Your Actual Situation

Choose from offers built for different jobs: driving room nights, bringing cash in sooner, growing direct bookings, or keeping the property visible through a quiet patch. The tool runs the numbers and tells you, in plain language, what the result actually means.

03

Campaign Copy Ready to Refine

The tool turns your offer straight into editable copy for your , with your rates, dates and terms already built in. That's a morning you don't spend rewriting the same offer six different ways.

04

A Practical Plan to Get It Into the Market

The launch checklist tells you what to load, where it needs to appear and what your team needs to know before a guest sees it. Download the finished campaign as one workbook, so the next low period starts with a record, not a vague memory.

Conni, founder of Consult Conni / LX Suite

Conni — 23 years in hotel sales, marketing, operations and rooms revenue.

Why I Built the Viable Offer Method™

I have spent 23 years working across hotel sales, marketing, operations and rooms revenue, including senior roles with Kempinski, Legacy Hotels and Sun International, and consulting directly with independent, owner-run properties.

Across all of those environments, one thing has remained consistent:

A rooms promotion is rarely just a marketing decision.

It affects your rate, your cash flow, your booking channels, your front desk team and, ultimately, what the property actually keeps from each booking.

In a large hotel group, several people may be involved before an offer reaches a guest.

  • Revenuechecks the rate.
  • Marketingshapes the message.
  • Reservationsconfirms the booking terms.
  • Operationsworks out whether the inclusions can be delivered.

In an independent property, all of those questions may arrive on one person's desk — often between arrivals, supplier calls and the everyday work of running the hotel.

I built the Viable Offer Method™ around the questions I would work through before recommending a rooms campaign to a client:

  • What is the actual opportunity, and what does this campaign need to achieve?
  • Which offer fits that objective?
  • What remains after the discount, commission and added-value costs?
  • What does the guest need to see, and what does the team need to know before it goes live?

The Low Season Lifesaver puts those questions into one guided process. You bring the knowledge of your property and market. I bring the structure and the checks.

Independent hotels may not have revenue, marketing and reservations departments sitting in the back office, but they still deserve access to the thinking behind them.

Fit Check

Is the Low Season Lifesaver Right for Your Property?

Designed for independent hotels, guesthouses, lodges and boutique stays that need a practical way to turn unsold room nights into a focused campaign.

Good Fit

This Will Be Particularly Useful If…

  • You can see low dates approaching but aren't sure which offer fits the situation.
  • You want to check the discount, commission and added-value costs before publishing anything.
  • You manage revenue, marketing or reservations alongside several other responsibilities.
  • You need a structured process without investing in complex revenue-management software.
  • You want to create offers for direct bookings, OTAs, or a combination of both.
  • You'd rather build one focused campaign than reduce rates across every available date.
  • You want a clear record of what you launched and what happened afterwards.

You don't need a dedicated revenue manager or a large marketing team — just your basic booking information, room rates, commissions and the costs attached to the offer you want to build.

Not the Right Fit

This May Not Be the Right Fit If…

  • You're looking for a campaign that's built and published entirely for you.
  • You'd rather not load the rates, select images or update booking channels yourself — that part stays with you or your team.
  • You need a full revenue strategy or a forecast of every future booking.
  • You want a guarantee that a promotion will fill your rooms.

The Low Season Lifesaver gives you the process, calculations, recommendations, copy and launch checklist — the publishing itself is still yours.

If you know which dates need work and want a clearer way to decide what to put into the market, the Low Season Lifesaver gives you a practical place to start.

Before You Buy

Common Questions

Everything worth knowing before you decide — practical, not promotional.

No. It's an interactive campaign-building tool based on the Viable Offer Method™. You work through practical questions about your forward booking position, campaign objective, offer, rates and costs — the tool calculates and interprets the information, then helps you prepare the core campaign copy and launch plan.

For the most useful result, have access to:

  • Your room count
  • Confirmed room nights and booked revenue
  • Your normal and proposed campaign rates
  • Booking-channel commissions
  • The direct costs attached to any added value
  • Your proposed booking and stay dates

Historical figures and channel-mix information are optional, but useful context during the Full Diagnosis.

No — you enter your own figures, so it works regardless of your PMS, channel manager or booking engine. It doesn't load rates or publish anything on your systems for you; see "Not the Right Fit" earlier on this page for what stays on your side.

No. It uses the campaign rate, commission and added-value costs you enter to give an offer-level estimate and practical guidance — it doesn't automatically include housekeeping, staffing, utilities, fixed costs or other property expenses you haven't entered. It shouldn't be treated as a full hotel profit-and-loss calculation.

Your answers save only in the browser you're using, not to a separate cloud account — so download your workbook before you change device or browser, clear your browsing data, or start a new campaign.

No tool can guarantee bookings, occupancy or revenue. It helps you assess the opportunity, build a focused offer, check the figures you entered and prepare the campaign properly — results still depend on your property, market, timing, audience, visibility, offer and execution.

Post any questions you might have in the comment area or email me direct at hello@lxsuite.com. I personally monitor both on business days.

Due to the digital nature of this product and the immediate access provided, all sales are final. Please review the product details and suitability information on this page before purchasing.

If you're not sure it's the right fit for your property, email me before you buy and I'll tell you honestly.

Quiet weeks are part of hotel business. Starting from zero every time does not have to be.
